HD Transportation has been moving specialized metal freight across Kentucky and surrounding states for years, building a reputation for careful handling and reliable delivery on flatbed loads that demand precision. With 80+ trucks and a customer base that includes manufacturers, steel service centers, and fabricators, they had grown into a serious operation — one where the limits of their old system were starting to cost them.
They were running on Trimble TMS, a platform built for general freight that never quite fit the way a specialized metal hauler thinks about pricing. Every customer had different rate tiers based on weight — a light coil hauled differently than a structural steel load, and the pricing reflected that. But Trimble offered no clean way to encode those weight-based structures. Dispatchers were either doing the math in their heads or pulling up side spreadsheets to confirm rates before booking. As the customer base grew, so did the manual burden. It was a system designed for a simpler operation, and HD Transportation had outgrown it.
The analytics situation was worse. When leadership wanted to understand profitability by lane, by customer, or by driver, there was no clean path to that data. Reports were either unavailable or required painful exports and manual manipulation. They were operating a large, sophisticated fleet largely blind to the numbers that should have been driving decisions.
The team came across Vektor at the Mid-America Trucking Show in 2024. The conversation started around rate calculation flexibility — could Vektor handle weight-based pricing per customer? — and grew into something much larger when they saw how the platform was architected around giving operations teams real access to their own data.
The Transformation
The decision to migrate was not taken lightly. HD Transportation runs dedicated customers on consistent lanes, and any disruption to those relationships during a system transition would carry real business risk. The team developed a deliberate, three-month migration plan built around a principle of zero customer disruption: they would move one customer at a time, verifying each setup in Vektor before deactivating it in Trimble.
Working through their customer list sequentially, the Vektor implementation team helped configure rate matrices for each account — encoding the weight-based tiers that had previously lived in dispatcher memory and side spreadsheets. Each customer's pricing structure was validated against historical invoices before the go-live. When a customer moved over, it was invisible to them: the same rates, the same invoices, the same service — just delivered from a system that could actually do the calculation automatically.
The three-month timeline proved conservative in the best way. By the end of month two, the team was moving faster than expected. The real test came when a dispatcher who had never touched Vektor before was able to rate a complex metal load correctly, on the first try, without calling anyone for help. That was the moment the team knew the migration had worked.
The AI Automations feature accelerated adoption among dispatch staff immediately. Rate cons had always been a time sink — printing them, reading them, manually entering load details. When dispatchers saw the AI extract a full load from a rate con PDF in seconds, the response was immediate. "That's the thing that got everyone bought in," one team member recalled. "You drag it in, and the load is just there."
The Impact
The most dramatic unlock from the Vektor migration was one the team had not fully anticipated: direct access to their own data. Vektor's architecture allows SQL-level queries against the operational database, and HD Transportation's team connected Power BI directly. What followed was a period of rapid analytics development as they built dashboards that had simply never existed before.
Lane profitability, fuel surcharge performance by zone, per-load P&L broken down by driver and customer, seasonal load patterns — data that had previously required manual assembly over days now refreshed automatically. Operations leadership moved from gut-feel decisions on which lanes to prioritize to data-supported choices grounded in actual margin performance. The Profit Engine's fuel surcharge by zone data fed directly into the Power BI layer, giving them a complete picture of where money was made and where it was being left behind.
The weight-based Rate Matrix eliminated the single largest source of dispatcher cognitive load in the booking process. Every customer's pricing structure now lives in the system. Book a load, enter the weight, and the correct rate for that customer and that weight bracket appears — no calculation required, no spreadsheet to reference, no call to confirm. For an 80-truck operation running specialized freight with complex per-customer pricing, this alone justified the migration.
The customer portal gave HD Transportation's shipper relationships a professional, self-service layer that Trimble had never offered. Shippers who previously called dispatch for status updates now log into the portal and check for themselves. The time savings for the operations team are real, but the signal to customers is equally important: HD Transportation runs a modern, transparent operation that respects their time.
Driver adoption of the app was straightforward. The workflow is simple enough that drivers with no technology background picked it up quickly, and the elimination of paper BOL handoffs removed a long-standing source of delays and lost documents in the billing cycle. Invoices now go out faster because documents arrive in the back office the moment the driver scans them at delivery.
Three months after the first customer migration began, HD Transportation was fully off Trimble. The final metric that mattered most: zero customer complaints during the transition. For a specialized carrier whose customer relationships are its most valuable asset, that outcome was the one that counted.
